This week I was working with a founder
We’ve been rebuilding their outbound from the ground up
No sequences
No automation
No AI writing emails
Just reps…
calling
writing
thinking
adjusting
Old school
Because before we scale anything…
we needed to answer one question:
👉 What actually gets someone to respond?
At the same time…
I’m at Sunset Social on Thursday
70+ GTM operators in a room
and not once did I hear
“How many emails are you sending?”
Nobody cared
The only thing people talked about was:
what’s actually converting
where pipeline is breaking
what’s working right now
That’s when it hit me (again)
Most teams aren’t lacking effort
They’re stuck in something worse

The Volume Trap
Most teams don’t have a volume problem
They have a signal problem
They’re reaching out to:
too many wrong accounts
with unclear messaging
at the wrong time
So what happens?
They increase volume…
→ reply rates stay flat
→ conversations stay low
→ pipeline doesn’t move
So they respond with…
“Let’s do MORE”
and now?
They’re not building pipeline
They’re just scaling noise
What’s Actually Happening
Here’s the truth most teams miss
👉 Activity is easy to increase
Signal is hard to build
and AI?
It just made this worse
Because now teams can
send more emails
faster
with less effort
…and get ignored at scale
But if the fundamentals are off…
👉 AI doesn’t fix it
👉 it exposes it

Step 1 | Shrink the Target
Not 10,000 accounts
Start with:
👉 100–300 companies that actually matter
Define:
who buys
who has the problem
who buys right now
Step 2 | Find the Message That Gets a Response
Not “personalized fluff”
Not “AI-written garbage”
Ask
What problem do they actually care about?
What language do THEY use?
What makes them say “this is relevant”?
Then test it manually
Not at scale
Step 3 | Validate With Real Conversations
Not clicks
Not opens
Not “sent” metrics
You’re looking for
👉 replies
👉 conversations
👉 meetings that actually show up
If you don’t have that yet…
You’re not ready to scale
Step 4 | THEN (and only then) You Scale
Now bring in:
automation
sequencing
AI
But now you’re scaling
👉 something that works
Not guessing louder
What This Looks Like in the Real World
This week before we turned anything on…
we looked at:
which accounts actually engaged
which messages got replies
which conversations turned into meetings
Then we built around that
That’s how you build pipeline
Not by saying “let’s send 2x more”
But by saying
👉 “this works… now let’s scale it”
The Reality Most Teams Don’t Want to Hear
Most reps don’t need
better tools
more automation
more AI
They need:
👉 more reps (reps = repetitions, not people)
👉 more conversations
👉 more understanding of their buyer
Because right now?
A lot of teams skipped the fundamentals
and AI just gave them a shortcut…
to nowhere

Quick gut check
Look at your outbound motion right now
Ask yourself:
👉 Do we KNOW what’s working?
Or…
👉 are we just doing more and hoping?
If you can’t clearly answer
what message converts
which accounts respond
why meetings are getting booked
You don’t have a volume problem
You have a signal problem
Under the Hood
No one brought anything into the garage this week…
So I pulled one from the shop
I caught up with a buddy stepping into a new role
He’s taking over influencer marketing inside a GTM org
Good product
Good team
But pipeline wasn’t where they wanted it
First thing he said “We just need to get more creators activated”
Classic
Sounds right…
But we popped the hood a bit
What we actually found
No clear definition of what a “good creator” looks like
No tie between content → pipeline
No feedback loop on what was actually working
So they weren’t lacking volume
They were lacking signal
If they scaled this as is?
They wouldn’t generate more pipeline
They’d just generate more noise
So instead of adding more…
We slowed it down and asked
Which creators actually drove conversations?
What type of content converted?
Where did engagement turn into pipeline?
Then we mapped a 90 day plan around that
Now when they scale…
They’re scaling something that works
That’s the difference
Most teams try to fix pipeline by adding more
Real operators fix pipeline by getting clearer
